I watched Heat for the first time probably 5 years ago.
Really good movie, but I agree it was definitely too long.
Yeah, three hours is really pushing it for anything that isn't an epic.
Still a really well made movie, though. Some gorgeous, iconic shots and the post bank heist shootout is one of the best in heist movie history.
I really like what they were going for with DeNiro abandoning his love interest at the end of the movie, as it jived with his philosophy of never having anything you weren't willing to abandon in thirty seconds if things go south. The issue is that it feels like they just met like a week and a half ago. That scene would have had far more impact if it felt like those two had a serious, established relationship and DeNiro still just walked away at the drop of a hat.
